Storage-Class Memory: Intel Optane, 3D XPoint, and the Lessons of a Bold Failure

The technology, the programming model, and the performance characteristics of Intel Optane — and why the most promising memory technology in a generation failed commercially despite delivering exactly what it promised.
In July 2021, Intel quietly announced the end of its Optane product line. The press release was short, the stock market barely registered the news, and the technology press — which had spent seven years hailing 3D XPoint as the future of memory — mostly shrugged. And yet, the death of Optane represents one of the most instructive failures in the history of computer architecture: a technology that worked exactly as advertised, that filled a genuine gap in the memory hierarchy, and that failed anyway because the economics, the programming model, and the ecosystem never aligned.
Optane was Intel’s brand name for 3D XPoint (pronounced “cross-point”), a non-volatile memory technology developed jointly with Micron. It was positioned as “storage-class memory” (SCM) — a new tier in the memory hierarchy, sitting between DRAM (fast, expensive, volatile) and NAND flash (slow, cheap, non-volatile). Optane promised DRAM-like latency, NAND-like density, and non-volatility (data survives power loss). It delivered on all three promises. And it still failed.
This post is a retrospective on Optane and 3D XPoint — the technology, the performance characteristics, the programming model, and the business case. It is also a meditation on what Optane’s failure tells us about the difficulty of introducing new tiers into the memory hierarchy, and what lessons we should carry forward as we think about CXL-attached memory, computational storage, and other attempts to reshape the memory/storage boundary.
1. What Was 3D XPoint?
3D XPoint was a resistive memory technology based on phase-change materials (specifically, a chalcogenide glass — an alloy of germanium, antimony, and tellurium, similar to the material used in rewritable optical discs). The memory cell consisted of a storage element (the phase-change material) in series with a selector (an ovonic threshold switch, OTS). The storage element could be in one of two resistance states: amorphous (high resistance, representing a logic 0) or crystalline (low resistance, representing a logic 1). The selector was necessary to prevent sneak currents — in a cross-point array (where cells are at the intersections of word lines and bit lines, with no access transistor), current can flow through unselected cells, creating “sneak paths” that would corrupt reads and writes.
The key advantage of 3D XPoint over NAND flash was the write mechanism. NAND flash writes by tunneling electrons through a thin oxide (Fowler-Nordheim tunneling), a slow process (100-500 μs for a page write) that damages the oxide over time (flash endurance is typically 10³-10⁵ program/erase cycles). 3D XPoint wrote by heating the phase-change material with a current pulse, causing it to switch between amorphous and crystalline states — a process that takes about 100 ns and causes far less wear (Optane endurance was rated at 10¹² writes, essentially unlimited for practical purposes).
The key advantage over DRAM was density. 3D XPoint cells could be stacked in multiple layers (Intel shipped two-layer stacks; the roadmap called for four layers), and because the cell was a simple two-terminal device with no transistor, it could be placed at the intersection of word and bit lines in a cross-point array. The cell size was roughly 4F² (where F is the half-pitch of the word/bit lines), compared to 6F² for a DRAM cell (which needs a transistor for access). A 3D XPoint die could store 128-256 Gb, compared to 16-32 Gb for a contemporary DRAM die.
2. Optane Product Line: Memory Mode and App Direct
Intel shipped Optane in two form factors: DIMMs (Optane Persistent Memory, PMem) and SSDs (Optane SSDs, like the P5800X). The DIMMs were the interesting part: they plugged into standard DDR4 slots (with a modified memory controller on the CPU side, starting with Cascade Lake Xeons in 2019) and could be used in two modes:
Memory Mode. The Optane DIMMs acted as a large, transparent cache in front of DRAM. The CPU’s memory controller treated Optane as a high-capacity, slightly-slower memory tier: frequently accessed pages were promoted to DRAM (which acted as a cache for Optane), and infrequently accessed pages resided in Optane. The operating system saw a single, large pool of volatile memory — the sum of DRAM and Optane capacities — but the caching was managed by the memory controller, not the OS. This mode required no software changes but sacrificed persistence (data in Optane was lost on power cycle unless explicitly flushed, which Memory Mode did not guarantee).
App Direct Mode. The Optane DIMMs were exposed as a separate, persistent memory region, accessible through a DAX (Direct Access) filesystem or through the Persistent Memory Development Kit (PMDK). Applications could map Optane directly into their address space using mmap() with the MAP_SYNC flag, and stores to Optane were persistent once they reached the memory controller’s write pending queue (which could be flushed with the CLFLUSHOPT or CLWB instructions followed by SFENCE). This mode provided byte-addressable persistence — you could store a data structure in Optane, power-cycle the machine, map the same physical address range, and find your data structure intact. No serialization, no read()/write() syscalls, no block layer. Just load and store instructions, like accessing DRAM, but persistent.
The performance of App Direct mode was the killer feature. A random 4 KB read from Optane took about 300 ns — about 3× slower than DRAM (100 ns) but 50× faster than a high-end NVMe SSD (15 μs). A random 4 KB write took about 1 μs — about 10× slower than DRAM but still 15× faster than SSD. And because Optane was accessed through load/store instructions, there was no kernel transition overhead — no read() syscall, no context switch, no interrupt — just a load instruction that took 300 ns.

3. The Programming Model: PMDK and DAX
The Persistent Memory Development Kit (PMDK), developed by Intel, was the canonical way to program Optane in App Direct mode. PMDK provided a set of C/C++ libraries that abstracted the low-level details of persistent memory programming: allocation, transactions, and fail-safe updates.
The key abstraction was libpmemobj, which provided a transactional object store on top of a persistent memory pool. You would create a pool (a file on a DAX filesystem, or a raw device), open it, and allocate objects within it. Updates to objects were wrapped in transactions:

The TX_BEGIN/TX_END block was a transaction: either all the writes within it completed, or none of them were visible after a crash. PMDK implemented this using undo logging: before each write, the old value was saved to an undo log region; if the transaction committed, the undo log was discarded; if it aborted (or the system crashed), the undo log was replayed to restore the original values.
The challenge of persistent memory programming was not the API — PMDK was well-designed and intuitive. The challenge was reasoning about failure atomicity at the level of individual store instructions. In a conventional program, if the system crashes between x = 1 and y = 2, both are lost (because DRAM is volatile) and the program restarts from scratch. In a persistent memory program, if the system crashes between x = 1 and y = 2, x might be 1 and y might be 0 after reboot — a state that the program never expected to observe. PMDK’s transactions handled this for data within the pool, but data that spanned both persistent and volatile memory (e.g., a persistent index pointing to a volatile cache) required careful reasoning about consistency. This was the “persistent memory programming challenge,” and it was — and remains — an unsolved problem for general-purpose programming.
4. Why Optane Failed: The Business Case
If the technology worked and the programming model was functional, why did Optane fail? The answer is a combination of economics, ecosystem, and corporate strategy.
Economics. Optane was expensive. At launch, a 512 GB Optane DIMM cost about $8,000 — roughly $16/GB. At its price floor in 2021, it had dropped to about $2.50/GB. DRAM at the time was about $5/GB. So Optane was half the price of DRAM per gigabyte, which sounds attractive. But Optane was also half the speed (for reads) and one-tenth the speed (for writes) of DRAM. The performance-per-dollar math was unfavorable for many workloads: if your application needed the performance of DRAM, you bought DRAM. If your application could tolerate the performance of Optane, you could probably also tolerate the performance of an NVMe SSD plus a good caching layer — at one-twentieth the cost.
Ecosystem. Optane required specific Intel CPUs (Cascade Lake and later Xeon Scalable processors), specific BIOS support, and a specific kernel configuration (the dax mount option, the ndctl utility for managing namespaces). This limited Optane to a subset of the server market — roughly, the portion that bought new Intel servers specifically to use Optane. The addressable market was too small to justify the R&D and fab investment, especially when Intel was under financial pressure from AMD’s resurgence and its own manufacturing struggles.
Corporate strategy. Optane was developed by Intel’s Non-Volatile Memory Solutions Group (NSG), which also developed NAND SSDs. There was an inherent tension: a successful Optane would cannibalize Intel’s high-margin NAND SSD business (why buy an expensive enterprise SSD when Optane is faster and not that much more expensive?). This tension was never resolved, and it contributed to underinvestment in Optane marketing and ecosystem development.
The CXL wildcard. Compute Express Link (CXL), a cache-coherent interconnect based on PCIe 5.0/6.0, was announced in 2019 and gained industry momentum just as Optane was struggling. CXL-attached memory — DRAM or persistent memory attached to a server through a CXL link, rather than directly on the DDR bus — promised to deliver the capacity benefits of Optane (large memory pools shared across servers) without the technology risk of a new memory cell. Why invest in 3D XPoint when you could just put more DRAM on a CXL-attached memory expander? The CXL ecosystem is still nascent, but it undercut Optane’s value proposition.
5. Technical Lessons from Optane
Optane’s technical achievements should not be overshadowed by its commercial failure. The engineering that went into 3D XPoint — the phase-change material science, the cross-point array design, the ovonic threshold switch, the multi-layer stacking — was genuinely impressive. And the performance numbers were real: 300 ns reads, 1 μs writes, 2.5 GB/s per DIMM of bandwidth, 10¹² endurance. No other non-volatile memory technology has come close to matching all of these simultaneously.
The technical lessons from Optane include:
The memory hierarchy resists new layers. Every new tier between DRAM and SSD must offer a compelling performance-per-dollar advantage over both the tier above and the tier below. Optane offered a compelling advantage over SSDs (50× faster reads) but a marginal advantage over DRAM (half the cost, half the speed). The sweet spot between “fast enough” and “cheap enough” was too narrow.
The programming model is the long pole. Optane’s hardware was ready in 2019. The software ecosystem — PMDK, DAX filesystems, persistent memory-aware databases — was still immature in 2021 when the product was cancelled. Persistent memory programming required a level of discipline (failure atomicity at the store-instruction level) that most developers were not trained for and most tools did not support. The industry needed another 5-10 years of tooling development before persistent memory programming became accessible to the average developer.
Byte-addressable persistence is powerful but niche. The applications that genuinely benefited from Optane — in-memory databases (SAP HANA, Redis), financial trading systems, caching tiers — were relatively few. Most applications could achieve acceptable performance with a DRAM cache in front of an SSD, using a standard filesystem and
read()/write()syscalls. The additional complexity of byte-addressable persistence was not justified for most workloads.
6. The Future: What Comes After Optane?
Optane’s failure does not mean the end of storage-class memory. Several technologies are competing to fill the gap Optane left:
CXL-attached memory. CXL 2.0 supports memory pooling: multiple servers can share a pool of CXL-attached DRAM (or persistent memory), dynamically allocating capacity as needed. This disaggregates memory from compute, allowing higher utilization and lower cost. Astera Labs, Samsung, and SK hynix are shipping CXL memory expanders. The performance is slower than local DRAM (the CXL link adds 20-50 ns of latency compared to local DDR) but faster than Optane (100-150 ns vs. 300 ns). CXL-attached memory is volatile (DRAM), but CXL 3.0 adds support for persistent memory as well.
Computational storage. Instead of moving data closer to the CPU (the Optane approach), computational storage moves compute closer to the data. NVMe SSDs with onboard processors (ARM cores or FPGAs) can perform filtering, aggregation, and compression directly on the storage device, reducing the amount of data that must be transferred to the host CPU. This is a different point in the design space — it trades load/store access for a block-based interface — but it addresses the same fundamental problem: the bandwidth and latency gap between storage and compute.
Kioxia XL-FLASH and Samsung Z-SSD. These are low-latency NAND flash variants that bridge the gap between standard NAND (100 μs read) and Optane (300 ns read). XL-FLASH achieves about 5 μs read latency by reducing the page size (from 16 KB to 4 KB) and using a simpler flash translation layer. It is not in the same performance class as Optane, but it is much cheaper and it uses standard NAND fabrication.
Emerging NVM technologies. MRAM, FeRAM, and ReRAM, discussed in the memory technologies post, continue to improve. Each has a path to DRAM-like performance at NAND-like cost, but none have yet achieved both simultaneously.
7. Optane’s Legacy
Optane’s commercial failure should not be mistaken for a technical failure. The engineers who designed 3D XPoint solved an extraordinarily difficult materials science problem — how to build a phase-change memory cell that switches reliably in 100 ns, at 4F² density, with 10¹² endurance — and built a product that worked as specified. The failure was in the product strategy, the ecosystem investment, and the timing.
Optane’s legacy lives on in several ways:
- PMDK is now an open-source project under the Linux Foundation’s LF Storage umbrella, and it continues to be developed for CXL-attached persistent memory.
- DAX filesystems (ext4-DAX, XFS-DAX) are part of the mainline Linux kernel and will be used for whatever persistent memory technology comes next.
- The lessons learned about programming models, failure atomicity, and the economics of new memory tiers are informing the design of CXL, computational storage, and next-generation NVM technologies.
For the systems researcher, Optane is a case study in the difficulty of introducing architectural innovation into a mature ecosystem. The technology worked. The product worked. The ecosystem didn’t. And that — not the physics, not the circuits, not the software — was the fatal flaw.
8. Summary
Intel Optane was the most ambitious memory technology since the invention of DRAM. It created a new tier in the memory hierarchy — fast enough to be addressed with load/store instructions, cheap enough to replace SSDs for latency-sensitive workloads, persistent enough to survive power cycles. It delivered on its technical promises. And it failed commercially because the market was not ready, the programming model was too hard, and the ecosystem was too thin.
The memory hierarchy of the future will almost certainly include a persistent, byte-addressable tier between DRAM and flash. Whether that tier is CXL-attached persistent memory, next-generation MRAM, or something not yet invented — the lessons of Optane will shape its design. Build the ecosystem before you ship the hardware. Make the programming model accessible to average developers, not just kernel hackers. And make sure the performance-per-dollar advantage over both the tier above and the tier below is large enough to justify the disruption.
Optane was a failure, but it was a failure that pointed the way forward. In the history of computing, those are often the most important failures of all.
9. Optane’s Performance Microarchitecture
Let me add some technical depth on exactly how Optane achieved its performance. The Optane DIMM (Persistent Memory Module, PMem 200 series) connected to the host CPU via the DDR4 bus at speeds up to DDR4-2666 (later DDR4-3200 for the PMem 300 series). But internally, the 3D XPoint media was slower than DRAM: a read from the media took about 150-200 ns, and a write (requiring a read-modify-write cycle because 3D XPoint writes at a different granularity than reads) took about 500-1000 ns.
The Optane controller (on the DIMM, separate from the host CPU’s memory controller) used several techniques to bridge the gap between the DDR4 interface speed and the slower media:
Write buffering and power-fail protection. Writes were buffered in an on-DIMM DRAM cache (typically 512 MB of DRAM per DIMM) and written back to the 3D XPoint media asynchronously. To guarantee persistence, the DIMM included power-fail protection: capacitors that provided enough energy to flush the write buffer to the 3D XPoint media in the event of a power loss. This is similar to the power-loss protection capacitors in enterprise SSDs, but applied to a memory-bus-attached device.
Media management and wear leveling. Like NAND flash, 3D XPoint cells have finite write endurance (~10^12 writes). The Optane controller implemented wear leveling (spreading writes evenly across all cells) and bad block management (remapping faulty cells to spares). Unlike NAND flash, 3D XPoint does not require garbage collection because it supports overwrite-in-place — you can write directly to a cell without erasing it first. This is a major architectural simplification compared to SSDs.
Address indirection. The host CPU addressed Optane as physical memory (via the DDR4 bus), but the Optane controller maintained an indirection table mapping host-visible addresses to internal 3D XPoint addresses. This indirection enabled wear leveling and bad block management, transparent to the host.
The resulting performance — 300 ns reads, 1 us writes — was the product of this multi-layer architecture: fast DDR4 interface + DRAM write buffer + slower but dense 3D XPoint media + intelligent controller.
10. The Programming Model Challenge in Depth
The persistent memory programming model deserves a deeper treatment because it was the area where Optane’s promise most exceeded the ecosystem’s readiness. The fundamental challenge was not performance — Optane was fast enough for many workloads — but correctness in the face of failures.
The persistence domain problem. In a system with both volatile (DRAM) and persistent (Optane) memory, the programmer must decide which data structures live in which memory. A hash table might have its bucket array in persistent memory (so it survives crashes) but its per-bucket cache lines in DRAM (for speed). After a crash, the DRAM cache is lost, and the hash table must be reconstructed from the persistent bucket array. But how do you ensure that the bucket array is in a consistent state? PMDK’s transactions addressed this for PMDK-managed data, but data that spanned PMDK and the application’s own DRAM structures required careful reasoning about ordering and crash consistency.
The memory-mapped I/O confusion. Optane in App Direct mode was accessed through memory-mapped files (DAX). This meant that a load instruction could access a persistent memory location. But a load instruction is not atomic with respect to crashes — if the CPU executes a load and then the system crashes, the load has no persistent side effects. The confusion arose because programmers were used to thinking of mmap()-ed files as being backed by block storage, where a load triggers a page fault that reads from disk. With DAX, there was no page fault — the load went directly to the Optane DIMM. This was fast, but it broke the mental model of file I/O as an explicit, heavyweight operation.
The lack of language support. C and C++ have no concept of persistent memory. Variables are assumed to be volatile — they lose their values when the program exits. To program Optane, you had to use PMDK’s transactional API or manually manage cache flushes to ensure that stores reached the persistence domain. This was error-prone and non-portable. Rust has better support (through crates that enforce ownership invariants across crash boundaries), but Rust was not widely used in the enterprise data-center applications that Optane targeted.
11. What Optane Got Right
Amidst the commercial failure, it is worth cataloging what Optane got right, because these technical achievements will inform the next generation of persistent memory technologies:
It proved that a new memory tier is architecturally feasible. Before Optane, the memory hierarchy was rigidly stratified: SRAM (cache), DRAM (main memory), NAND (SSD), HDD (cold storage). Optane demonstrated that a new tier — fast enough for load/store access, cheap enough for capacity, persistent enough for data survival — could be integrated into the existing architecture.
It drove the development of DAX and persistent memory filesystems. The Linux kernel’s DAX infrastructure was developed for Optane. ext4-DAX and XFS-DAX are now part of the mainline kernel, and they will be used by CXL-attached persistent memory and whatever persistent memory technology comes next.
It validated PMDK as a programming model. PMDK’s transactional object store demonstrated that persistent memory programming can be safe and performant. The ideas in PMDK — undo logging, transactional allocation, fail-safe atomic updates — are language-agnostic and will be applicable to any byte-addressable persistent memory.
It created a market. Optane created demand for persistent memory. Enterprise customers who deployed Optane for SAP HANA, Redis, or Apache Spark now understand the value of byte-addressable persistence, and they will be customers for CXL-attached persistent memory or next-generation MRAM when those technologies mature.
12. CXL-Attached Persistent Memory: Optane’s Successor
The demise of Optane left a gap in the memory hierarchy that the industry is filling with CXL-attached persistent memory. CXL (Compute Express Link) is an open standard for cache-coherent interconnects, built on the PCIe physical layer. CXL 2.0 introduced memory pooling, and CXL 3.0 (ratified in 2022) added peer-to-peer DMA and multi-level switching, enabling large-scale memory fabrics.
A CXL-attached persistent memory module (sometimes called a “Type-3 CXL device”) connects to the host processor through a CXL link rather than a DDR bus. This provides several advantages over Optane’s DDR-attached approach:
Flexibility. CXL memory can be shared across multiple servers, allocated dynamically, and composed into virtual memory pools. This breaks the rigid coupling between a server’s compute and its memory capacity. A server running a memory-hungry workload can borrow memory from a pool; when the workload finishes, the memory is returned.
Cost. CXL uses standard PCIe SerDes (serializer/deserializer) IP, which is commodity technology available on every server processor. Optane required a custom memory controller on the CPU (Intel’s “Cascade Lake” and later Xeon Scalable processors with Optane support), which limited Optane to Intel platforms. CXL-attached memory works with any processor that supports CXL (Intel Sapphire Rapids, AMD Genoa, and future ARM server processors).
Performance. A CXL link operating at PCIe 5.0 x16 provides roughly 64 GB/s of bandwidth per direction. A CXL 3.0 link at PCIe 6.0 x16 provides 128 GB/s. This is less than local DDR5 (50 GB/s per channel, 400 GB/s for an 8-channel server) but comparable to Optane (30-40 GB/s per DIMM). The additional latency of the CXL link (50-100 ns) is similar to Optane’s internal media latency (100-200 ns), so the end-to-end latency is competitive.
Persistence. CXL supports both volatile (DRAM) and persistent (NVM) memory devices. A CXL-attached persistent memory module could use NAND flash with a DRAM cache (like an SSD), 3D XPoint-like phase-change memory, or emerging technologies like MRAM or FeRAM. The programming model is the same as Optane’s App Direct mode: the host maps the persistent memory into its address space and accesses it with load/store instructions, with persistence guarantees provided by cache flushes and memory barriers.
The CXL memory ecosystem is still nascent, but the major memory vendors (Samsung, SK hynix, Micron) are investing heavily. Samsung has demonstrated a CXL-attached DRAM module (the “CXL Memory Expander”) with 512 GB capacity and 64 GB/s bandwidth. SK hynix has demonstrated a CXL-attached computational memory module that includes an FPGA for near-data processing. The CXL-attached persistent memory module — the direct successor to Optane — is expected to appear in the 2025-2026 timeframe.
13. The Persistent Memory Programming Model Revisited
With CXL-attached persistent memory on the horizon, the persistent memory programming model is being revisited. The lessons from Optane — that byte-addressable persistence is powerful but difficult, that transactions are essential but need better language support, that the memory-mapped I/O model is confusing — are informing the next generation of programming models.
Language-level persistence. Modern systems languages are beginning to add first-class support for persistent memory. Rust’s type system, with its ownership and borrowing rules, is a natural fit for persistent memory: the compiler can statically verify that references to persistent data are not used after the data is freed, and that mutations to persistent data are properly synchronized with crash-consistent boundaries. The nv-rs crate and the PMDK Rust bindings are early experiments in this direction.
Persistent memory as a filesystem, not as memory. An alternative approach is to treat persistent memory as a very fast filesystem rather than as byte-addressable memory. The DAX filesystem (ext4-DAX, XFS-DAX) already provides this: applications use standard file I/O (open, read, write, mmap) to access persistent memory, and the filesystem handles crash consistency via journaling or copy-on-write. This approach sacrifices the performance of raw load/store access (there is a filesystem overhead, typically 10-20%) but provides a familiar programming model and strong consistency guarantees. For many applications, this is the right tradeoff.
Persistent memory databases. The most successful use of Optane was not as a general-purpose persistent memory tier but as a storage engine for databases. SAP HANA, Redis, Apache Spark, and others used Optane as a fast, persistent storage layer that eliminated the need to warm caches after a restart. This “database as the use case” pattern is likely to continue with CXL-attached persistent memory. The database handles crash consistency (via write-ahead logging or copy-on-write), and the persistent memory provides fast recovery (no need to replay hours of WAL to rebuild in-memory state).
14. The Enduring Technical Legacy
Optane’s commercial failure does not diminish its technical achievements. The 3D XPoint memory cell — a phase-change material switching between amorphous and crystalline states in 100 ns — was a genuine breakthrough in materials science. The cross-point array architecture — eliminating the access transistor and stacking cells in multiple layers — was a breakthrough in memory array design. The Optane DIMM — a persistent memory module on a standard DDR4 bus, with power-fail protection capacitors and an intelligent controller — was a breakthrough in system integration.
